Vanity Metrics vs. Real Traction: The One Number That Actually Matters

Early in one of my ventures, we had a week that felt like a rocket launch: 40,000 downloads and a local press feature. We celebrated. Six months later, the cohort data told the truth — almost nobody came back after week two.

We hadn't built a business. We had built a headline.

The numbers that flatter you are lying to you

Downloads, page views, followers, impressions, press mentions — these metrics feel like progress because they only go up. But they measure attention, not traction. Attention is rented. Traction is owned.

Real traction has one shape: people who experienced your product once choosing to experience it again. Repeat purchase. Weekly active returners. Second orders. Renewal. That's it.

Pick one honest metric and stare at it weekly

Choose the single number that best represents repeat behavior in your business — for a product, weekly retention; for a service, rebooking rate; for e-commerce, second-purchase rate. Put it on a dashboard. Review it with the whole team every week.

Then do the uncomfortable part: cancel one initiative that doesn't move it. If a marketing channel, feature, or partnership doesn't shift your north-star metric, it's a hobby, not a strategy.

New channels don't fix retention problems

The instinct when growth stalls is to open another tap: more ads, more platforms, more reach. But pouring more water into a leaking bucket just makes a bigger puddle. Fix the bucket first.
